Its also the most profitable grocer in America, earning several times Krogers margin. Those facts arent a contradiction. The reason is that the cashiers own it. Grocery is one of the worst businesses there is a typical supermarket keeps 12 cents of every dollar. The standard survival playbook is to get huge, squeeze suppliers, and cut the biggest controllable cost: labor. So the industry runs on minimal hours, cheap hiring, and turnover so high most hourly staff leave within a year churn treated not as a failure but as the cost structure. Publix did the opposite, and its not sentiment its a machine. The company is roughly 80% owned by current and former employees and the founding family, and its stock has never traded publicly. Employees dont buy in: Publix grants them stock (recently around 8% of pay) at no cost, and about 247,000 of them are shareholders. That ownership does three things. It changes behavior when the companys value rises, so does the stock in your account, so service becomes something you have a personal stake in. It drives retention the stock accumulates the longer you stay, so people dont leave, which eliminates the enormous hidden tax of churn and builds an experienced workforce competitors cant cheaply replicate (the current CEO started bagging groceries in 1984). And it buys patience with no outside shareholders, theres no analyst demanding layoffs to lift a quarter, which is why the no-layoff record can even exist. That experienced, invested staff lets Publix compete on the one thing a commodity business cant commoditize service and charge a premium for it. The premium funds the wages and the stock, and the loop closes. Retail is a margin business: buy low, sell higher, keep the spread. Every grocery store and big-box chain runs on widening that gap. Costco does the opposite capping markups so hard that after warehouses, staff, and trucks, theres almost nothing left from the merchandise itself. The obvious read is an extreme low-margin Walmart. It isnt. Where Costcos profit actually comes from barely involves the products at all. Heres the number that reframes the whole company: membership fees bring in roughly 5B a year only about 2% of total revenue, but by some estimates around two-thirds of operating profit. The fee costs almost nothing to collect, so the merchandise side basically exists to cover its own costs, while the real profit comes from renewals. Costco is a subscription business wearing a retailers uniform and the reason members renew above a 90% rate, year after year, is that the near-cost prices make the fee obviously worth paying. Cheap prices bring members in and keep them the fees are the profit and because the profit comes from fees, not markups, Costco has every incentive to keep prices low rather than raise them. Every other retailer profits by charging you more. Costco profits when you trust that it isnt. That trust only works if costs stay brutally low, so everything is engineered around cheapness: 4,000 products instead of a typical supermarkets 30,000+, bought in massive volume bare-bones warehouses a Kirkland private label that undercuts national brands and counterintuitively above-average retail wages, because lower turnover means a more efficient workforce.
